I’ve got a marketing agency interested in becoming my first client after I demoed my search intent-based lead scraping system and cold email outreach workflow (personalization + Instantly). They currently get most of their sales through referrals and don’t have a sales team yet, so they’re quite interested.
The founder has asked me to propose a few offers, but I’m feeling a bit stuck since this is my first time selling my automation systems—I’ve only used them internally so far. I’d really appreciate some advice on packaging, deliverables, and potential pitfalls.
1. Lead Gen Offer – High Intent Leads (e.g. based on job postings)
I’m thinking of offering this on a retainer basis:
- One-time setup fee + monthly maintenance
- Something like: “I’ll deliver 3000 high-intent leads per month for $X”
But I’m unclear on a few things:
- Should I guarantee a specific number of leads per month? If so, what happens when the lead pool dries up (e.g. the LinkedIn job search URL yields fewer results the next month)?
- Should I build a client-facing dashboard where they can view results, maybe toggle workflows on/off?
- How do other agencies handle consistency and expectations when the Ideal Customer Profile (ICP) is quite narrow and may lead to exhausted data sources over time?
2. Cold Email Outreach – Leads → Personalization → Sending
For the outreach side:
- Should I deliver this as a service where I run the workflow 1–2 times per month and deliver the replies/leads?
- Or should I set it up as a self-serve system they can run on their end (though they don’t have a tech team)?
What do most people do here for smaller agencies with no in-house tech or sales ops?
Overall
My main blocker is figuring out:
- How to structure the offer clearly
- What exactly to promise/deliver
- Whether to productize it or run it as a service
